What Is an Agentic Workflow?

An agentic workflow gives AI a defined role inside a repeatable process without giving it unlimited authority.

A practical definition

An agentic workflow is a structured business process in which one or more AI agents complete defined stages of work using approved information, tools and rules. The system may research, organize, compare, classify or draft, but it operates inside boundaries established by the organization.

The important word is workflow. A useful system is not simply an AI model answering isolated prompts. It knows what stage of work it supports, which inputs are permitted, which outputs it must produce and when a person must review or decide.

The five parts of a controlled agentic workflow

1. A defined purpose

The system has a specific business job rather than a broad instruction to “help.”

2. Approved information

It works from identified documents, systems, messages or databases appropriate to the task.

3. Permitted actions

It may read, organize, compare, draft or use selected tools, but prohibited actions are explicit.

4. Human decision gates

Named people approve consequential decisions, exceptions and commitments.

5. Evidence and escalation

The workflow preserves sources, assumptions, gaps and failure behavior for review.

Example: from scattered intake to a decision-ready brief

A recruiting workflow might turn a client intake, candidate materials and interview notes into an evidence-backed shortlist brief. A proposal workflow might turn an RFP and internal evidence into a requirements matrix and response plan. The pattern is the same even though the business context is different.

When an agentic workflow is a good fit

  • The process happens repeatedly
  • Information is scattered across several sources
  • Skilled people repeat the same preparation
  • Rules, standards or policies guide the work
  • A person remains accountable for the outcome

If the work is rare, unstable, poorly understood or impossible to evaluate, AI may not be the right starting point. The first task may be clarifying the process itself.

The goal is controlled capacity

The best agentic workflows do not hide responsibility. They give people better-prepared work, make evidence easier to review and create capacity without transferring authority by accident.
